How late is too late to ask someone to stand up in your wedding?

So I have been sitting on the fence about asking 2 girls to stand with me since I got engaged. Both are amazing humans, but I wasn't sure how close they felt to me so I've been waiting and for a while decided to just stick with the 4 people I already asked. Due to an unforeseen issue they both stepped up big time to help me out and now I can't imagine not saying I do with them next to me. My only issue now is that they are friends with my other bridesmaids and know I hadn't planned to ask anyone else. I don't want them to feel like they are an after thought to the other girls because they aren't. How should I go about asking them? I have the proposal boxes at the ready. I'm just waiting for the last few things to come in and to come up with the right words to ask them.

I would have a heart to heart with them and explain everything you just wrote above. “You have been an unbelievable friend to me the past few ____ and I’m so grateful for how our friendship has changed and grown for the better. I know I already chose bridesmaids to stand with me on my wedding day, but I can’t imagine the day without you by myside. I truly hope you don’t think you’re an “afterthought” and I hope you’re not offended in anyway.”

Thanks, I'm thinking I'm going to write them a letter explaining it all and add that into their proposal box along with the other goodies.

Never too late! I was doing only girls, but about 2 months before my wedding I decided my two best guy friends needed to be up there too! They are part of the same group of friends as 3 other bridesmaids so they knew the others had been asked 8 months earlier. They were both so excited and made for the best "Bridesmen" and they were happy and didn't feel like an afterthought! I asked them, and later said I didn't want them to come across as less than just because I asked later and they both reiterated that they were excited and loved me.

Later than 6 months (if you are planning a year in advance and dresses will not be purchased off the rack without any alterations) and if they are being asked because you are replacing someone.
